A temperature failure does not look like anything. A pallet of chilled food that spent an afternoon too warm arrives looking exactly like one that stayed cold the whole way: same box, same label, same weight on the scale. Nothing about it shows the problem. Cold chain also differs from almost everything else you track in one hard way; a lost container can be found and a mislaid tool can turn up, but food that has been allowed to get too warm cannot be made cold again. The value is already gone at the moment the chain breaks. That is what makes cold chain its own problem. By the time anyone is in a position to look, the damage is done and the only question left is whether you found out early enough to do anything other than absorb the loss.

Somewhere in most operations budgets there is a figure that gets renewed every year without much argument. It might be called replacement stock, refill or a shrinkage allowance. Whatever the label, it is the money set aside to re-buy the returnable transport items (RTIs) that were meant to circulate and come back, but didn't: the cages, containers, IBC’s and totes that quietly leak out of the system. Most operations treat the cost of replacing them as a fixed feature of the business rather than a problem anyone expects to fix. What that figure hides is that it is only one of three costs the same loss creates.

The stockroom that drives away

Every field-service business runs a stockroom. The difference is that this one has wheels and leaves the yard every morning. A single vehicle can carry tens of thousands of pounds of high-value kit: diagnostic gear, power tools, test instruments, the specialist items a job cannot be done without. In a depot store you can walk the shelves and see what is there. Once that same kit is loaded into a van and driven off, you lose the ability to look. You are trusting that everything is aboard, in the right vehicle, without any way to check. Most mornings that trust is well placed. The mornings it isn't are the ones that cost you.

When your operation depends on parts and equipment moving between sites, everything runs to a schedule. It tells the crews where to be, sets the order the work happens in and fixes the dates you have promised. All of it rests on a single belief: that the goods the schedule depends on have shipped, are moving and will arrive when they are needed. That belief is rarely checked. Between the moment a shipment leaves one site and the moment someone confirms it has landed at another, you usually cannot see it at all, so the schedule is built on what the paperwork says should be happening rather than what is. Most of the time the assumption holds and nobody notices. When it doesn't, the schedule was wrong days before anyone found out.
